The Hardest Call Isn't Who to Add. 🏈 It's What to Cut.

Every NFL season starts with talented players fighting for a limited number of roster spots. Eventually, coaches have to make the uncomfortable call: Who stays and who doesn’t?

Leadership works the same way. Sometimes growth doesn’t require adding another person, meeting, initiative, or strategy. Sometimes the best move is deciding what no longer belongs on your roster.

1️⃣ Every “Yes” Takes a Roster Spot

Your team has limited time, attention, and energy. Every new initiative you add competes with something already on the schedule, even when nobody officially removes anything.

Real-Life Example:
A leadership team adds another weekly meeting, another report, and another priority while expecting employees to keep doing everything they were already doing. Eventually the problem isn’t effort. The roster is simply overloaded.

2️⃣ Familiar Doesn’t Always Mean Valuable

One of the hardest things to cut is something that used to work. Leaders hold onto old processes, responsibilities, relationships, and strategies because they’re familiar, not because they’re still producing results.

Real-Life Example:
Maybe your sales team has visited the same referral source every week for two years because “we’ve always called on them.” If the relationship isn’t producing referrals, it may be time to move those reps somewhere with greater opportunity.

3️⃣ Cut Before You Add

When something isn’t working, the natural reaction is often to add more: another employee, another system, another meeting, another strategy. Before adding anything, ask whether something already on the roster should come off first.

Real-Life Example:
Before telling an overwhelmed manager to take on one more responsibility, look at what they’re already carrying. Removing one low-value task may improve performance more than adding another resource ever could.

Final Whistle

Great leaders don’t just decide what matters. They’re willing to decide what no longer does.

The question heading into Q4 isn’t only “What should we add?” It may be:

What are we still carrying because nobody has been willing to make the cut?
